Access to all six Costcone diagnostic instruments — Operational Friction, Change Readiness, Leadership Alignment, Workforce Engagement, Decision Effectiveness, and AI Knowledge Readiness. Each is deployed across your leadership team using the multi-stakeholder aggregation engine, capturing individual perspectives and producing a statistically aggregated, triangulated view of your organisation. Up to 15 participants per assessment. Partners complete a minimum of two full diagnostic cycles across the programme — one establishing the baseline, one measuring the outcome.

AI-Generated Diagnostic Reports with Financial Impact Modelling

For each diagnostic completed, you receive a full AI-synthesised report including: executive summary, root cause analysis, risk escalation profile, industry benchmark comparison, dimension-level scoring, 30/60/90-day recommendations, leadership ownership mapping, quick-win identification, and a quantified financial impact estimate in pounds sterling. Reports are produced using Gemini 2.5 Pro with deterministic scoring — ensuring outputs are rigorous, reproducible, and boardroom-ready.

Strategic Decision Brief and Pathway Classification

Following each diagnostic, the Decision Intelligence Engine classifies your organisation into one of six strategic pathways and generates a bespoke decision brief. This includes your top critical decisions on a 30-day horizon, scenario simulations, governance cadence recommendations, cost of inaction modelling, and delivery option recommendations matched to your specific organisational profile and capacity.

AI-Generated Delivery Programme

On selection of a delivery pathway, the platform generates a structured delivery programme brief — a full implementation plan comprising named workstreams mapped to your lowest-scoring diagnostic dimensions, a milestone schedule with measurable success criteria, an investment band, and a governance cadence recommendation calibrated to your delivery model. The programme is logged to the Decision Log and tracked across the second quarter. This is the mechanism that closes the loop between diagnostic insight and operational change.

Implementation Tracker and Decision Log

All recommended actions from your diagnostic and decision brief are available in the Implementation Tracker, categorised by diagnostic campaign and trackable at action level. Your delivery commitments are automatically recorded in the Decision Log with expected outcomes, KPIs, and a 90-day review date — creating the audit trail that makes the case study evidence credible and the internal accountability real.

Programme Benefit Review

At the conclusion of the second diagnostic cycle — completed in Quarter 2 — the platform generates a Programme Benefit Review: a structured comparison between your baseline and follow-up diagnostic scores, showing index movement by dimension, estimated financial impact reduction, action completion rate, and an AI-assessed narrative of what changed and why. This is the evidence artefact. This is what makes the case study publishable.

Executive Portfolio Dashboard and Trend Analytics

Full access to the Executive Portfolio Dashboard for the duration of the programme, providing a real-time aggregated view of all diagnostic outputs, weighted health scores, trajectory forecasting modelled across your diagnostic series, and anomaly alerts. As the second diagnostic cycle completes, the trend analytics engine generates trajectory data — showing your leadership team whether their interventions are working, quantified.

Dedicated Senior Advisory Support

Each Case Study Partner is assigned a dedicated Costcone relationship lead for the full programme. This includes a structured onboarding session to configure the organisational context profile, quarterly review calls, a mid-programme intelligence briefing, and a formal end-of-programme debrief presenting the consolidated intelligence and benefit review. You have direct access to the people who built the platform.

Genuinely Achievable. Designed Around a Busy Leadership Team.

Genuine Engagement with the Platform

A minimum of three members of your leadership team complete each diagnostic assessment. Each assessment takes approximately 20 minutes. Responses should be honest and considered. The quality of the output is a direct function of the quality of the input.

Four Structured Review Sessions

A 90-minute onboarding session (Week 1), a mid-Quarter 1 review (Week 6), a Quarter 2 programme check-in (Week 16), and a 2-hour end-of-programme debrief (Week 24). Approximately 6 hours total per named executive sponsor across six months.

A Post-Programme Case Study Interview

A 60-minute structured interview with your executive sponsor at programme close. Captures the qualitative narrative: what you found, what surprised you, what you changed or are planning to change, and what the evidence showed. Draft shared within five business days for editorial review.

Permission to Publish

Named or anonymised — the choice is yours and can be revisited at any point up to publication. Named studies carry greater credibility; anonymised contributions are equally accepted and equally valuable.

Post-Programme Continuation

Organisations choosing to continue on the platform after the case study period receive a 25% discount on their first full-year subscription, with the participation fee credited. Case Study Partners also receive priority access to new feature releases, beta diagnostic instruments, and integration capabilities before general availability.

Quarter 1 — Establish the Baseline

Week 1

Onboarding and Context Configuration

Platform access provisioned. 90-minute onboarding session to complete the Organisational Context Profile. Participant invitation links deployed. Programme success criteria and diagnostic sequencing agreed.

Weeks 2–4

Diagnostic Phase 1

Priority diagnostics deployed — typically Operational Friction and Change Readiness. Multi-stakeholder assessments deployed. Results populate the Executive Portfolio Dashboard in real time.

Week 5

Decision Intelligence Briefing

The Decision Intelligence Engine generates your strategic pathway classification and decision brief. Delivery options reviewed. Delivery programme generated and committed. Decision logged.

Week 6

Mid-Quarter Review

60-minute review call to interpret Phase 1 findings, confirm the delivery programme structure, and align on Phase 2 diagnostic scope.

Weeks 7–10

Diagnostic Phase 2

Remaining diagnostic instruments deployed — Leadership Alignment, Workforce Engagement, Decision Effectiveness, AI Knowledge Readiness. Trend analytics begin generating trajectory data. Implementation Tracker populated with recommended actions.

Week 12

Quarter 1 Debrief

Full Quarter 1 findings reviewed. Delivery programme status assessed. Implementation priorities confirmed for Quarter 2. Baseline intelligence consolidated.

Quarter 2 — Deliver, Track, and Measure

Repeat of the baseline diagnostic instruments — same dimensions, same participant cohort where possible. This is the measurement cycle. Changes in dimension scores, index movement, and financial impact reduction are computed against the Quarter 1 baseline.

Weeks 21–22

Programme Benefit Review

Platform generates the Programme Benefit Review: index delta by dimension, financial impact reduction estimate, action completion rate, and AI-assessed narrative of what the evidence shows. This is the case study foundation.

Week 23

Case Study Interview

60-minute structured interview with your executive sponsor. Qualitative narrative captured. Draft case study shared within five business days.

Week 24

End-of-Programme Debrief and Strategic Handover

2-hour final debrief presenting the full consolidated intelligence report — all diagnostic outputs, complete trend trajectory, financial impact summary, Programme Benefit Review, and prioritised strategic action plan. Continuation options discussed. Certificate of participation issued.

07Partner Selection Criteria

Maximum 12 Partners. Selected for Fit, Not Profile.

We are selecting a maximum of 12 Case Study Partners for the inaugural cohort, commencing Q2 2026 with the programme running through to end of Q3 2026. Places are limited by design — we want to deliver exceptional quality to each partner, not dilute the programme.

Business Size

10–250 employees. Large enough to have genuine organisational complexity; agile enough to act on what they find.

Scaling, transforming, or navigating a period of meaningful operational or strategic change.

Leadership Disposition

A senior sponsor (CEO, COO, CTO, or equivalent) who is genuinely curious about the evidence and willing to share findings.

Trust Built Into the Architecture.

Data Sovereignty

All diagnostic data is stored exclusively on Costcone's private infrastructure, hosted in the EU. Your organisational data is never shared with third parties, used in aggregate benchmarks without explicit permission, or accessed by any party outside the named Costcone programme team. PostgreSQL Row-Level Security ensures your data is physically isolated at database level.

Editorial Approval

Nothing is published in your name, or in a form that could identify your organisation, without your written approval. You have full editorial rights over the case study content before publication, including the right to request changes, redactions, or full anonymisation at any point up to the date of publication.

Right to Withdraw

You may withdraw from the case study publication element of the programme at any time, for any reason, without penalty and without affecting your access to the platform or the platform intelligence outputs. The only consequence of withdrawal is that the case study will not be published.

GDPR Compliance

The Costcone platform is fully GDPR compliant across data subject rights (Articles 15–20), consent logging, retention controls, and Privacy by Design (Article 25). A Data Processing Agreement is provided as standard to all Case Study Partners. All participant data is collected with informed consent and can be deleted on request.
